Remove All Unnecessary Meetings
Leadership / Advice · Added Apr 2026
Most meetings shouldn't exist. Cut them, and protect what's left.
The Idea
Meetings are the easiest thing to add and the hardest thing to remove. They get scheduled in seconds and live forever. By the time a calendar is full, no single meeting looks bad — but the aggregate is destroying the team's ability to think and ship. The job isn't to run better meetings; it's to have far fewer of them.
How to Apply
- Default to no. A meeting needs to justify itself, not the absence of one. If the goal can be reached with a doc, a thread, or an async update, it should be.
- Kill recurring meetings annually. Cancel all of them and only re-add the ones the team actively asks back. Most won't be missed.
- Every meeting needs a decision or a deliverable. No agenda, no decision needed, no meeting. "Sync" and "catch-up" are not goals.
- Cap attendees. If you can't say what each person is contributing, they shouldn't be there. Two-pizza rule, or smaller.
- Shorten by default. 30 mins instead of 60. 15 instead of 30. Work expands to fill the slot.
- Protect maker time. Block half-days for deep work. Meetings get the other half.
Track the Time
Hours in meetings is the most under-measured metric in most companies. Make it visible:
- Audit your own week. Add up your meeting hours. Most leaders are shocked the first time.
- Track it for the team. Calendar-analysis tools (Clockwise, Reclaim, or even a manual sample week) give you the number. Share it.
- Watch the trend, not the level. A team going from 12 to 18 meeting hours per week is heading somewhere bad, even if 18 still sounds reasonable.
- Cost it out. Meeting hours × loaded salary cost is a useful uncomfortable number to put in front of a leadership team.
The Trap
Replacing meetings with always-on chat. Cutting meetings is only a win if the saved time goes to focused work — not to refreshing Slack. If the team's flow improves and shipping speeds up, you did it right. If everyone is just as drained but with more pings, you traded one tax for another.
