Productive vs Looking Productive
Leadership / Dualities · Updated Apr 2026
Real output matters more than visible busyness.
The Problem
Many workplaces reward the appearance of work:
- Being in the office longest.
- Sending emails at midnight.
- Attending every meeting.
- Having a packed calendar.
None of this means valuable work is happening.
Real Productivity
- Solving the right problems.
- Shipping meaningful work.
- Thinking deeply (which often looks like doing nothing).
- Saying no to work that doesn't matter.
For Engineering Leaders
- Don't measure presence. Measure outcomes.
- Protect your team's time for deep work.
- A developer staring at the ceiling might be solving the hardest problem on the board.
- Someone in eight meetings a day is probably not productive.
Create the Right Culture
- Reward results, not hours.
- Make it safe to have a light calendar.
- Lead by example - leave on time, don't send late-night messages.
