High-Context and Low-Context Cultures
Leadership / Dualities
How much is said explicitly vs how much is implied.
High-Context
- Meaning is embedded in relationships, tone, and shared history.
- Less is said directly; more is assumed.
- Common in: Japan, China, many Middle Eastern and Latin American cultures.
- In teams: long-standing teams with shared culture.
Low-Context
- Meaning is explicit. Everything important is said or written down.
- Nothing is assumed.
- Common in: Germany, Netherlands, USA, Scandinavian countries.
- In teams: new teams, distributed teams, cross-cultural teams.
For Engineering Leaders
- Remote and distributed teams need low-context communication. You can't rely on hallway conversations and body language.
- When people seem to "not get it," check if it's a context mismatch, not a competence issue.
- Write things down. Make the implicit explicit.
- New hires need low-context communication even in a high-context team.
The Rule
Default to low-context. It's better to over-explain than to assume shared understanding.
