Different Systems Require Different Modes of Operations
Systems / Principles
What works in one system breaks another. Match the mode to the system.
The Idea
Cynefin and similar frameworks distinguish systems by type:
- Simple — best practice works.
- Complicated — expert analysis works.
- Complex — probe, sense, respond.
- Chaotic — act to impose stability, then assess.
Each type needs a different operating mode. Applying the wrong mode fails predictably.
Why It Matters
- Teams try to apply a single management style everywhere.
- Complex problems treated as complicated get over-planned.
- Chaotic situations treated as complex get paralysed.
How to Apply
- Classify the problem before choosing a method.
- Let teams shift mode consciously as problems change type.
- Teach the framework so people recognise the shift.
Examples
- Payroll: simple — follow the rules.
- Building a bridge: complicated — hire engineers.
- Growing a product: complex — experiment and learn.
- Live outage: chaotic — stabilise first, understand later.
